Plan versus actual: how to see a miss before month end

in short

A plan reconciled once at the end of the month manages nothing: by the time you see the miss, the month is gone. A working plan breaks into weeks and into two or three drivers you can watch daily: enquiries handled, conversion, average deal size. A gap in any of them in week two leaves you two more weeks to react. Compare against the same week of the previous month, because sales carry strong within-month seasonality.

Why a monthly plan does not work

  • you learn about the miss when nothing can be done about it
  • there are no checkpoints where a gap becomes visible
  • the plan is stated in money, and only actions can be managed

How to break it down

  1. Split the monthly plan into weeks, allowing for your within-month seasonality.
  2. Split the weekly plan into drivers: enquiries, conversion, deal size.
  3. For each driver, name who is answerable.
  4. Set a daily number for money and for every driver.

How to read a gap

  • Fewer enquiries, conversion normal is a question for marketing.
  • Enough enquiries, conversion down is a question for the sales team: speed, follow-ups, script.
  • Conversion normal, deal size down is a question for the product mix and for upselling.
  • Everything normal, no money is a question for receivables: the deals exist, the payments never arrived.
This is the practical use of a metric tree: it turns «the plan is not being met» into a specific area and a specific person.

One habit that changes a lot

Every Monday, compare against the same week of last month. The first week of a month is almost always weaker than the last, and comparing neighbouring weeks raises a false alarm.

Questions people ask

How many parts should I split a monthly plan into?

Into weeks, adjusted for within-month seasonality. Four equal parts almost never match reality.

What should I do if the plan is missed two months running?

Check whether it is achievable at all at your current enquiry volume and conversion. Often the problem is the plan itself.
