Upselling into your base: money you have already paid for

Upselling into your base is the cheapest sale you have: the advertising for these people is paid for already. It happens in three steps: break orders into segments by what exactly was bought, find what each segment buys on top of that, and calculate the window, how many months usually pass before a second purchase. Then you pull a list of the people whose window falls in the coming weeks and write a conversation script for each group separately.

Three steps

  1. Segments. Split every order by what was bought. By contents rather than by amount.
  2. What gets bought on top. For each segment, find the product or service that most often comes as the second purchase.
  3. The window. Calculate the median time between the first purchase and the second.

How to build the call list

  1. Take the customers whose window falls in the next two or three weeks.
  2. Exclude test orders and internal records.
  3. Exclude anybody who complained or returned goods: they need a different conversation.
  4. Sort by the value of the first purchase: start with whoever paid more.
  5. Split into groups by what you will be offering.
On a furniture project we broke down two and a half thousand orders and got thirteen segments. The repeat-purchase window turned out to be about a month and a half, and the main product for a second purchase was not furniture but the accessories around it.

The conversation script

  • open with what the person already bought, specifically
  • ask how they are using it and what they are unhappy with
  • offer what genuinely fits their purchase
  • quote the price straight away
  • agree a specific deadline

A «just checking how things are» conversation does not work: it makes the customer find their own reason to buy.

  • conversion on the call list
  • average deal size of a repeat purchase against the first one
  • the share of monthly revenue from repeat purchases

How long does it take to break down a base?

One or two days, if the order history is in a system. The bulk of the work is clearing out junk and duplicates.

Should I call or write?

Use the channel the person bought in. A customer who came through written threads reacts worse to a call.
